This morning at 9am ET, Amazon announced that AFS is now coming on text. First letâs look at the news from Amazon and then look at the strategic implications. Given the Q3 results we just saw, as you can imagine, we have some theories!
Do you like being the first to know breaking Agentic Commerce news? Only one way to do thatâ
The Details of AFS via Text
Weâre only 20 days from Thanksgiving and as weâve been predicting, there are a few more Agentic Commerce surprises to drop before itâs âGO TIMEâ on Holiday 26. Amazon this morning announced AFS via Text. Hereâs the detailsâ
Beginning today, a subset of U.S. customers will receive a text message inviting them to try the experience. The option to text Alexa for Shopping will roll out to millions more customers in the coming weeks. To get started, simply accept the terms, link your phone number, and start shoppingâall from your text messages. Customers who havenât yet received an invitation can sign up to get news and offers from Amazon by text at www.amazon.com/text-alexa-shopping and will be among the first to know when more invites are sent.
Of course, once we have access here at Retailgentic, weâll be doing some live demoing - stay tuned on that.
Amazon continues:
Customers with access can conveniently text Alexa for Shopping with all kinds of shopping requests. Send a text to start a weekly grocery order, search for a birthday gift you need by Saturday, share a photo of the outfit you spotted while scrolling and ask for similar looks, or fire off a quick text that youâre out of dog food and please order more. Alexa for Shopping takes it from there, searching for products, comparing options, and messaging back with suggestions. When youâre ready, it can add items to your cart and seamlessly complete the purchase on your behalf. The more customers use it, the more it learns their personal preferences, shopping habits, and tastesâdelivering an increasingly personalized experience over time. Tell it you only want to see vegan products and it remembers. Mention youâre training for a marathon and it factors that into future recommendations. The contact will appear in your phone as âAlexa Shopping.â Just text it to get more of your shopping done quickly and conveniently.
In the press release they go through about 20 AFS features available via text - most of them are the usual suspects (reorder, price history, memory, pics, tracking, auto buy, etc.), but these caught my attention as ânewâ use cases they must be focusing on/adding:
Hand off your to-do list. Text âIâm out of dog food, need a birthday gift for my sister, and weâre low on paper towelsâ and Alexa for Shopping gets to work on all three, messaging back with product suggestions as it finds them.
Simplify grocery shopping. Set up a weekly grocery order, text a photo of a recipe to add all the ingredients to your cart, or plan a last-minute brunch by texting âdeliver eggs, bacon, pancake mix, and maple syrup in 30 minutes.â Make changes on the fly by texting âadd broccoli to my last order,â or ask for dinner ideas based on what youâve recently purchased.
Grocery shopping đ¤ weâll come back to this one. In fact, the hero image from the release - you can see it above shows this exact use case - texting AFS âhey Iâm making lasagna tonight, order the ingredientsâ. Put a đ in this one.
Use cases visualized
Hereâs an image of a reorder using a picture - what weâd call multi-modal search - I wonder if it will take some voice memos. Itâs always been a bit odd to me we canât talk to AFS - the A is for Alexa afterall.
The final use case they illustrate is a gift buying experience/reco type use case (gift for Mom)â I can never remember the name of those wax bulb things either, wonder if they pulled data on this ;-)
Multi-device, AFS Meets you Where you are â âOne Conversation, Everywhereâ
The last tidbit I thought was interesting:
One conversation, everywhere
Amazon is rolling out the ability for a request started over text to carry over to Alexa for Shopping in the Amazon Shopping app, on Amazon.com, and Alexa-enabled devices, and vice versa. Start browsing gift options over text while waiting for an appointment, then open the Amazon Shopping app at home to compare and check out. Alexa for Shopping will remember what you were working on, what youâve told it, and what you prefer, so every interaction picks up where the last one left off. Over time, your Alexa Shopping contact will also include your Amazon order updates, delivery notifications, and dealsâall in the same thread as your shopping conversations.
In todayâs World, multi-device, multi-modal is table stakes and itâs good to see them covering the bases here.
Now letâs look at what this mean for merchants in the Amazon ecosystem and then look atwhat Amazonâs strategy is â
AFS via Text: Ramifications for Merchants
This one line from the PR stuck out to me as someone in the day-to-day battles of ACO (on and off Amazon)â
âTell it you only want to see vegan products and it remembers. â
This is a huge one. Ever since we launched our AFS solution, we have found that a surprisingly large % of ASINs have conflicting or flat-out wrong information.
We are now seeing perfect and expanded product data go through this 4-step lifecycle exceedingly fast:
Store: People will figure it out from the packaging - low priority
Ecommerce: Shopper will look at the image and figure it out - med priority
AFS: AFS returns products quickly and remember preferences. If you are vegan and donât explicitly say vegan, you lose the order. high priority
AFS via Text: The consumer never sees a pdp, they trust: CRITICAL
Amazon Strategic Implications
As detailed in this weekâs Tuesday piece, I believe in Q3 we hit a consumer behavior shift âtipping pointâ where consumers now as a majority favor agentic commerce experiences over the trad search experience. Details hereâ
Also, in Q2 2026 in our big end of Q3 âstate of Agentic Commerce report hereâ
one of the things we talked about was that personal shopping agents have two attack vectors on Amazon:
Out supply Amazon - There are 1000âs of brands that have chosen not to sell 1P or 3P with Amazon. But almost all of them have websites with ecommerce. Therefore if Personal agents add Walmart plus 1000 brands not on Amazon - thatâs inventory you canât get there, that now is finally discoverable, some would argue, in a system even better than Amazonâs discovery system (the OG, not AFS).
Know the consumer better - If a personal agent can work with a consumer horizontally OUT of shopping - know their schedule, skin situation, health, travel, family and friends, they could jump the pole-position on Amazon and get orders before the consumer even thinks of going to Amazon - I see this happen with Zillennials all the time now.
Letâs look at each of these in detail:
Out Supply Amazon: Amazonâs Reaction: ShopDirect
Iâve long thought that ShopDirect was a hedge agains this selection attack - If youâre Amazon how do defend against this? The brands have already voted with their feet not to do 1P/3P. Hmmm. I know you go and do what the personal agents do, you crawl the sites and make it available as a new third option: ShopDirect.
Amazon is not resting here, I believe they will wire UCP in here eventually and just the last week, the Information found 250m ShopDirect listings (details here) and Amazon launched a merchant center for ShopDirect (details here).
Iâm not the only one thinking this, check the Information headline:

Know the Customer Better Amazonâs Reaction: AFS/Alexa has to become a PSA to defend this one.
In that Q2 report we used this graphic to illustrate the horizontal vs. vertical attack vector:
Letâs say youâre talking to Gemini about your skin and your skin regiment and it starts recommending products. Sure you could also go check them on Amazon, but youâre right there and it sure is easy to just hit that add to universal cart and get the cleanser and moisturizer - also what if they arenât even on Amazon?
One popular use case that we see this showing up in survey data is meal planning (remember the hero image). So itâs another âtellâ to me that something is going on thatâs enough for Amazon to play a bit of defense. As someone thatâs followed them since inception, this is not normal. They are a 100% offense company.
Amazonâs natural defense here is to marry Rufus and Alexa (check), and blend them together so Alexa is the horizontal agent and one if itâs features is âshoppingâ or AFS - ultimately you drop the AFS and itâs just Alexa.
Conclusion
Even though Amazon doesnât see any value in personal shopping assistants and Jassy continues to say they are garbage UXs, they sure are moving to be one pretty quickly. Actions speak louder than words. Itâs going to be interesting to see how both of these strategies progress into 2027 and if they can slow down the onslaught that of new attackers that Amazon hasnât seen at this level since their founding.
Stay tuned, weâll be keeping close track and if you do sell 1P or 3P on Amazon, remember we have a dedicated channel for this, RetailPlaybook that goes way deeper.
